Should personas drive your email and SMS, or just your site?

Personas should drive messaging too, but selectively. Category affinity, price sensitivity, and tone transfer well to email and SMS. Site-specific behaviors and real-time context do not. Treat channel preference as a persona dimension of its own, and keep the persona definitions shared across tools so the customer gets one coherent story.

The case for persona-driven messaging

You did the hard work of building personas from behavior. Confining them to the website wastes most of their value, because email and SMS drive a huge share of revenue for most stores. A bargain-hunter persona should get the sale email with the discount up top; a researcher persona should get the comparison guide. Same persona, different channel, consistent story.

The lift comes from coherence. When the email, the SMS, and the landing page all reflect the same understanding of the shopper, each touch compounds the last instead of starting over.

What travels well and what does not

  • Travels well: category affinity, price sensitivity, brand loyalty, content tone preference, and lifecycle stage. These are stable traits that inform creative choices in any channel.
  • Does not travel: real-time site context like current cart contents (use triggers for that), session-level intent, and anything that depends on the page layout. Messaging needs self-contained logic.
  • Needs translation: browse-depth signals become send-frequency rules; on-site content preferences become email template choices. The trait is the same, the expression changes.

Channel preference is a persona dimension

Some shoppers live in email, others only respond to SMS, and a growing group ignores both but converts from on-site messages. Fold observed channel responsiveness into the persona model itself rather than treating it as a separate suppression list. A persona that includes 'prefers SMS, ignores email after 8pm' is dramatically more useful than a site persona plus a generic send-time optimization.

Recompute this dimension often. Channel habits shift with seasons, promotions, and life changes, and a stale preference is worse than none.

Keeping personas in sync across tools

The failure mode is drift: the site personalization platform updates personas weekly while the email platform uses a quarterly export, and the customer gets two different personalities. Solve it with one source of truth for persona definitions and a sync cadence that matches how fast your personas actually change. For most stores, a daily sync of persona labels to the messaging platform is plenty; the creative can reference labels without needing real-time scores.

Version your persona definitions. When the messaging team and the site team argue about what 'the researcher persona' means, the version number settles it.

A pilot structure

Start with two personas and one channel. Pick your highest-value persona pair, apply them to email creative for one campaign cycle, and measure against the generic control. Then add SMS timing, then expand the persona set. Each step should pay for the next in measurable lift. The goal is not persona-driven everything on day one; it is proving the pattern compounds before you scale it.
